The reference call, in order

Ask for a client whose project went badly. Start here, before the happy references, because the response to the request tells you as much as the call would. Every firm with real history has a project that went wrong — a missed date, a scope disagreement, a launch defect. A firm claiming none is either very new or not being straight with you.

Ask what the timeline was originally, and what it actually was. Do not ask whether it was on time; ask for both numbers. People who would not volunteer a complaint will answer a factual question accurately, and the gap between the two figures is the most reliable predictor of how your own project will run.

Ask who they talked to day to day, and whether that person changed. Continuity is where agency projects quietly degrade. A reference who cannot remember who was running their project is describing an account structure rather than a relationship.

Ask what happened after launch. Specifically: how long did support continue, what did it cost, and how quickly did someone respond the first time something broke. Post-launch is invisible in every portfolio and is most of the relationship by duration.

Ask what they would do differently. Nearly everyone answers this one honestly, because it reads as reflective rather than critical. It is where you learn what the firm is actually weak at.

Ask whether they own their site. Whether the domain, hosting, code, and analytics are in their name, and whether they could leave tomorrow. Many references discover the answer while you are asking, which is itself a finding about how the firm operates.

Then verify independently. Open the reference’s live site rather than the portfolio screenshot — does it still exist, is it still that design, and does it still work. A portfolio full of work the clients have since replaced is a portfolio of relationships that ended.

Everyone gives you references. Almost nobody checks them properly

The Financial District, SoMa, the Mission and the Marina also serve genuinely different customers, and a provider proposing one generic city page for all of them has not looked at the market.
